Great People, Full GTM Build and Outbound Launch

Great People had a self-configured HubSpot and outbound activity living outside the CRM. I rebuilt the full GTM system end to end. Clean HubSpot data model, four-channel activity capture, three vertical email sequences, and a Smartlead-to-HubSpot integration that auto-creates deals on positive replies.

A self-configured CRM and outbound activity happening outside it

Great People is a CXM and people-intelligence SaaS targeting multi-location businesses across MENA. The product was real. The go-to-market system was not.

HubSpot had been self-configured by the founder. A 9-stage "Founder ABM" pipeline, 26 partially-populated custom properties, and 1,857 archived contacts from an earlier unstructured import. Different team members ran outreach their own way, mostly outside the CRM. Cold calls, LinkedIn messages, WhatsApp threads, warm intros. None of it landed in HubSpot in a shape the founder could see or measure.

There was no working outbound motion, no sending infrastructure, and no route from an interested reply back into the pipeline.

What I built

The full GTM system, delivered end to end across four funded phases.

Phase 1, segmentation and blueprint.

Discovery pass across the three priority verticals (Hospitality, Healthcare, Retail) and the two target regions (UAE, then Saudi and Qatar). Sourcing tools benchmarked head to head on real MENA coverage. Apollo Pro and Smartlead Pro selected on evidence, not preference. Output was a 32-page GTM blueprint, a data model spec, and an ICP definition. That was the architecture the next three phases were built against.

Phase 2, HubSpot rebuild.

The old pipeline was replaced, not patched. I specced a clean data model with 15 purpose-built gp_* custom properties, walked the client through each one via annotated PDF, took sign-off, then built the whole thing through scripted, idempotent API calls with full pre-build and post-build snapshots. Zero manual clicking. The new V1 Outbound pipeline runs six stages (Contacted, Engaged, Demo Booked, Pilot, Closed Won, Closed Lost) with stage-gate rules enforcing data quality at every transition. Sixteen existing deals migrated. Two dynamic saved views (Advisors, V2 Re-engage) live. Eight content-hub folders under a "Great People Assets" workspace. Portal timezone corrected to Asia/Dubai. Lifecycle automation configured. Legacy properties archived. Cold-import governance rule set.

Phase 3, team operationalisation.

Four channel-specific activity-logging snippets built for the channels the team actually uses (cold call, LinkedIn outreach, WhatsApp, warm intro), so every touch lands on the right contact in a consistent shape. Lead-status field rebuilt around the real outreach flow. HubSpot loading cheatsheet and reply-handling playbook produced so the team can run the system without me. Cold contacts stay out of the CRM until they respond, which keeps the pipeline clean and the activity data meaningful.

Phase 4, vertical sequences and outbound infrastructure.

Three vertical email sequences written for Hospitality, Healthcare, and Retail. Three emails each on a Day 1 / 4 / 8 cadence, founder-voiced across three rotating senders, V1-safe copy. Three sending domains stood up and warmed on Smartlead (itsgreatpeople.com, trygreatpeople.com, hellogreatpeople.com) with nine sender inboxes on rotation. Smartlead-to-HubSpot native integration configured over OAuth, with field mapping wired and three positive-reply states (Interested, Requested more information, Demo) mapped to the V1 Outbound pipeline first stage so warm leads land in HubSpot as deals automatically. Three Smartlead campaigns pre-loaded, one per vertical, with 50 verified leads each pulled from HubSpot Wave-1 lists (150 total, zero duplicates, zero invalid, zero blocked on load).

What shipped

Full GTM system live and staged for launch. HubSpot rebuilt, four channels wired in-CRM, three vertical sequences pre-loaded into three Smartlead campaigns, outbound infrastructure ready to fire. Every call, every LinkedIn message, every WhatsApp touchpoint now logs against the right contact in the right shape. Stage gates mean deals cannot skip steps. Lifecycle rules mean the pipeline maintains itself. When a positive reply comes in from a Smartlead sequence, a deal appears in the right stage of the V1 Outbound pipeline without anyone touching it.
